PAYE/subcontracting set-up advice

As a small CIC we have not been in a position to give up the other job due to instability , lack of funding. Lots of the admin/ fundraising work has been voluntary.

We have been paid for running sessions as and when they happen as a subcontractor.Is this ok to continue or should there be a PAYE set up. I'm so confused around this. So far we are not salaried through funding.We are only paid for the hours of running a wellbeing session.

If there was a core cost payment made to the director for their role in keeping the CIC going with funding applications/ admin/ meeting with beneficiaries etc, should that be as a PAYE
